For Established Independent Used-Car Dealership Owners & Operators

You Built It by Solving Everything. Now Everything Depends on You.

You already have a real dealership—customers, inventory, people, relationships, and a track record. The challenge is no longer getting started. It is building enough structure, operating confidence, and leadership depth to scale, step back, prepare for succession, or sell without everything still returning to you. A successful dealership can still become a job you cannot leave.

The Next Chapter

Scale. Succession. Step Back. Sell.

You are past the startup question. You have a real dealership, a real operating history, and real value at stake. The question is what you want the business to make possible next—and whether it is structured well enough to get there without requiring more of you.

01

Scale

Grow with the confidence that the next rooftop, department, or volume increase can be supported by a repeatable operating model—not more owner dependency.

02

Succession

Develop the people, accountability, and visibility required for someone else to carry the business forward with confidence.

03

Step Back

Create enough structure and decision ownership to spend less time inside daily exceptions without losing control of the business.

04

Sell

Build a dealership that performs beyond the owner, so a buyer sees a business—not a job tied to one person.

The outcome may be different. The operating need is the same: structure, discipline, accountability, and confidence that the dealership can run without you.
A Short, Defined Operating Sprint

One Operating Issue. One Focused Engagement. Less Coming Back to Your Desk.

Maybe the business is becoming harder to run than it should be, or a recurring operating issue keeps returning to your desk. Bring us the issue that keeps coming back. We help define one accountable leader, one specific outcome, and the practical steps required to make measurable progress.

A Focused Sprint for the Dealership You Actually Have.

No broad report. No generic playbook. No open-ended commitment. One defined issue, one accountable leader, and one measurable outcome—without adding permanent headcount, replacing a manager, or taking control away from you.

You keep the judgment. Your people build the capability. CarMinds provides practical coaching, structure, and follow-through for a defined period of time.

Where the Pressure Shows Up

The Dealership Is Moving. But Is It Actually Running?

Hustle can keep a lot moving. It can also hide where cash, gross, time, and leadership capacity are leaking. The goal is not to slow down the owner who built the business—it is to stop making that owner the operating system.

01

Everything Still Comes Back to You

You are still approving buys, pricing trades, handling exceptions, solving customer problems, managing employees, negotiating with lenders, and making the final call on nearly everything.

02

Cash Is Trapped in the Lot

Aging inventory, slow recon, title or funding delays, bad buys, weak turn discipline, and inconsistent pricing can quietly consume cash even when sales appear strong.

03

The Team Is Busy—but Not Always Aligned

Deals are moving, but buying, recon, sales, F&I, funding, and collections are not always operating from the same priorities, numbers, or definition of done.

04

Managers Have Titles—but Not True Ownership

They wait for permission, escalate decisions, and hand exceptions back to you instead of owning the outcome. That is not leadership depth; it is owner dependency with a different org chart.

The Operating Response

The Goal Is Not to Slow You Down. It Is to Stop Making You the Bottleneck.

Your instincts, speed, relationships, and judgment built the dealership. They are strengths—not problems to remove. But if every important decision still requires the owner, those strengths become the limit on growth, leadership, cash control, and your ability to step away.

The owner should create direction—not serve as the operating system.

01

Buying, Inventory, and Gross Discipline

Make buy criteria, aging, pricing, turn, and gross visible enough to guide decisions before the lot—and the cash—gets away from you.

02

Recon, Funding, and Cash Visibility

Clarify the handoffs and daily controls that move vehicles through recon, titles, lenders, funding, and delivery without avoidable delays or surprises.

03

Manager Coaching and Decision Rights

Coach managers to make decisions, communicate expectations, handle exceptions, and own outcomes instead of waiting for the owner to step in.

04

Sales, F&I, and Daily Accountability

Connect the daily priorities, meetings, numbers, and follow-through that keep sales, F&I, customer experience, and profitability moving together.

05

Owner Development & Strategic Direction

Strengthen the owner’s ability to make better strategic decisions, develop leadership depth, and build the operating confidence required to scale, transition, step back, or sell.

The dealership should move with your direction—not depend on your constant intervention.

Franchised Dealer Ownership Lifted Trucks National Operations Multi-Location Growth

Built From the Owner’s Side of the Desk

I Know What Built the Dealership—and What Can Trap You Inside It.

For more than 35 years, I have owned and operated multiple franchised dealerships—personally accountable for people, profitability, inventory, and performance. I later served as Vice President of Operations and Real Estate Development at Lifted Trucks, helping build and operate a private-equity-backed specialty automotive platform with national expansion, and as COO of Gemba Automotive, leading multi-location operating performance, acquisition integration, leadership development, and process improvement.

That experience is the bridge. I understand dealership ownership from the franchised side, and I have spent years operating in the faster, more entrepreneurial, less structured specialty-automotive world independent dealers know well. I understand the instinct, speed, relationships, and relentless personal involvement that build these businesses—and the point where those strengths begin creating exposure through aged inventory, inconsistent gross, trapped cash, weak managers, unpredictable performance, and an owner who cannot safely step away.

I am not here to teach you how to sell cars or replace the judgment that built your dealership. I am here to help make that judgment less necessary for every daily decision—by building managers, decision rights, routines, and visibility that support the next chapter you want for the business.

CarMinds works side by side with the owner and the team on one operating issue at a time. The objective is practical: coach the leader closest to the work, create a specific and measurable result, and leave the dealership with more capability than it had before the Sprint.

The goal is not to make the owner less important. It is to build a dealership where the owner’s judgment creates direction—not a business where the owner must personally carry every decision.
Short. Defined. Specific. Measurable.

Start With the Problem You Are Tired of Solving.

Whether you want to scale, prepare for succession, step back, or sell, the work starts with the operating issue that keeps coming back. A Focused Operating Sprint addresses one defined dealership bottleneck, coaches the person closest to the outcome, and creates a result the team can continue using.

One Issue. One Leader. One Defined Outcome.

Bring the issue that keeps coming back—not a broad request for advice or a commitment to change everything at once.

  • Define one operating issue and one specific, measurable result
  • Coach and support the accountable leader closest to the work
  • Transfer ownership back to the dealership team

One defined issue. One accountable leader. One measurable result.   Any Rooftop / Any Department / No Added Headcount.
